01Description
A faceless documentary channel telling evergreen history stories in 8–15 minute long-forms: "forgotten disasters", "how empires fell", engineering failures, lost cities. Each video is an original Claude-researched-and-written script, illustrated with OpenArt-generated images plus a few Veo motion clips, narrated with local Piper TTS, assembled with ffmpeg — total cost $3–8 per video.
Sage automates ~90% of production; Barry approves each video before upload. This is project #1 in launch order: it goes live first because its performance gates the entire long-form pipeline (the stories channel only launches if this one proves out).
02Plan
- Setup (weeks 1–2): Barry creates the Google account + brand channel (part of his ~2 hr Phase-0 batch); Sage does branding, banner, description, upload tooling.
- Months 1–3 — build: 2 videos/wk (~25 videos), every upload through the originality checklist: original script, varied visuals, human-reviewed. Gate M3: ≥1 video >10K views OR CTR >4% + retention >40%, else the format gets reworked or killed.
- Months 4–6 — push to YPP: chase 1,000 subs + 4,000 public watch-hours; apply the moment thresholds hit (review takes ~30 days).
- Months 7–9 — scale if monetized: lift to 3–4/wk; its proven pipeline also greenlights the stories channel launch.
- Months 10–12 — compound: double down into the Q4 CPM spike; back-catalogue keeps earning (evergreen topics don't age out).

Post July-2025 enforcement, doc-style channels survive when they have original scripts, real narrative structure and human curation — template floods and slideshow spam got demonetized. Strong advertiser demand (finance, insurance, education advertisers buy history audiences) keeps the RPM at the high end of faceless-viable niches.

05Marketing plan
- SEO / keywords: title formulas around searched evergreen queries — "What happened to…", "How [empire] fell", "The disaster nobody remembers"; keyword-loaded descriptions + chapter timestamps (chapters also signal curation to reviewers).
- Thumbnails / hooks: one dramatic OpenArt hero image + 3–4 word overlay; cold-open the inciting incident in the first 20 seconds, never a channel intro. CTR >4% is the explicit gate metric.
- Cadence: 2/wk fixed schedule for months 1–6, lifting to 3–4/wk only after monetization.
- Shorts as funnel: 1–2 Shorts/wk cut from each long-form's most dramatic moment, ending on the open question the full video answers — subscriber acquisition only, never a revenue line ($0.01–0.15 RPM).
- Cross-promo: end screens + pinned comments chaining to related back-catalogue videos (session watch time compounds); later cross-feeds the stories channel's audience.

06Expectations
Months 1–3: $0. Months 4–8: maybe $50–500.
No revenue until YPP (1,000 subs + 4,000 watch-hours, then a ~30-day review). 6–12 months to monetization is the norm — and ~97% of channels never get there at all.
The $8K/mo target needs top-few-percent performance.
1.0M monetized views/month is an outlier outcome, not a median one. It's an M18–24 target contingent on the M3 gate passing and scaling through 2026 — not a forecast.
Deadline: YPP in 2026.
Feb 1, 2027 the watch-hour threshold doubles to 8,000 for new applicants. This channel launches first partly to give it the longest runway to clear YPP before that wall.
Honest bottom line: expect ~25 videos and $0 by month 3, first real ad revenue months 4–8 at best, $1–4K/mo territory only if it's a winner by months 9–12. If the M3 gate fails, the format gets reworked or the channel dies — the pipeline survives either way.
